A car can come out of an Oklahoma hailstorm covered in dents, yet the repair estimate may contain much more than a simple dent count.
You may see separate charges for the hood, roof, doors, removal and installation work, moldings, trim, and other operations. Two panels with what appear to be similar damage may even have very different repair amounts.
So where does that number actually come from?
A professional hail damage estimate is generally built panel by panel. The estimator considers the number and size of dents on each panel, then accounts for factors such as repair difficulty, vehicle construction, access to the damaged metal, removal and installation work, and other storm-damaged parts.
One of the most important tools behind that process is something most vehicle owners have never heard of: the PDR pricing matrix.
What Is a PDR Pricing Matrix?
A paintless dent repair pricing matrix is a structured method used to estimate hail damage. Rather than assigning one flat price to every dent, the matrix helps organize the repair according to several pieces of information.
The estimator typically starts with:
- Which vehicle panel is damaged
- Approximately how many dents are on that panel
- The predominant size of those dents
Many hail estimating matrices group dents into quantity ranges and size categories. Some use familiar size descriptions such as dime, nickel, quarter, or half-dollar-sized dents.
The specific ranges, rates, and adjustments can vary between shops, insurers, estimating programs, and agreements. There is not one universal hail-price chart that every repair facility uses.
A hail estimate is not simply “number of dents × one price per dent.” The estimate is built around the damage pattern on each individual panel.
Step 1: Which Panel Was Damaged?
Hail damage is normally evaluated panel by panel. A technician may separately inspect the:
- hood;
- roof;
- trunk or liftgate;
- doors;
- fenders;
- quarter panels; and
- other affected exterior panels.
This matters because every panel is different. A hood may offer relatively straightforward access to the backside of the metal. A roof may require additional work before a technician can reach the damaged areas. A door can contain braces, reinforcements, or other construction that changes access.
So even before the size and number of dents are considered, where the damage occurred matters.
Step 2: How Many Dents Are on Each Panel?
The next part of the estimate is the dent count. With hail damage, technicians are often dealing with dozens or even hundreds of dents across a vehicle.
Rather than treating every dent as a completely separate repair line, PDR estimating matrices commonly organize dent quantities into ranges. For example, an estimating system might place one panel into a lower dent-count range and another panel into a much higher range.
The exact ranges depend on the estimating system being used.
Moving into a different dent-count range changes the estimated repair workload for that panel. That is why the number of dents matters, even though there may not be a simple one-price-per-dent calculation.
Step 3: How Large Are the Dents?
Dent quantity is only part of the calculation. The predominant size of the dents also matters. A panel containing many small, shallow dents represents a different repair challenge than a panel with larger or deeper hail impacts.
Some PDR matrices use familiar coin-size categories to help classify the damage. For example, a panel dominated by small dime-sized dents may fall into a different matrix category than a panel containing predominantly quarter-sized or larger dents.
This gives the estimator a more useful picture than simply saying: “There are 40 dents.”
The better questions are: Where are those 40 dents, and what kind of dents are they?
An Example of How a Hail Matrix Changes the Estimate
Consider a simplified example. One vehicle has:
| Hood | 6–15 predominantly small dents |
| Roof | 31–50 predominantly larger dents |
Even before anything else is considered, those panels would occupy different positions on a typical PDR estimating matrix because both the dent quantity and predominant dent size are different.
Now add another difference. The hood provides relatively easy repair access. The roof requires interior components to be carefully removed or lowered so technicians can reach the backside of the damaged metal.
The customer sees: Two panels damaged by the same hailstorm.
The estimator sees: Two different dent patterns, two different matrix positions, and two different access requirements.
That is why hail estimates cannot be accurately compared by simply counting the visible dents on two cars.
The Matrix May Establish the Base Repair, but It Is Not Always the Final Number
The matrix helps establish the basic PDR repair amount for the damaged panel. But the vehicle itself can add work.
Factors beyond dent count and size may include:
- limited access behind the damaged metal;
- double-layered or reinforced areas;
- aluminum or high-strength steel construction;
- difficult dent locations;
- larger or unusually severe dents;
- removal and installation operations; and
- damaged moldings, trim, glass, or other components.
Some insurer and industry PDR matrices specifically recognize adjustments for materials or construction that make the repair more difficult. The exact adjustment is not universal. One shop or estimating program should not be assumed to use the same percentage or pricing rules as another.
Two panels with the same number of dents can legitimately require different amounts of labor.
What Does R&I Mean on a Hail Damage Estimate?
One of the most confusing items on an auto repair estimate is R&I. R&I generally means remove and install, also commonly understood as removing a component and reinstalling it after the necessary work is completed.
Why would a hail repair require that? Paintless dent repair often involves carefully accessing the backside of the damaged metal. Depending on the vehicle and the location of the damage, technicians may need to remove or lower certain components to obtain proper access.
Roof repairs are a good example. Depending on the vehicle, interior components may need to be carefully moved or removed before technicians can reach portions of the underside of the roof. That work takes time.
So when a customer sees an R&I line on an estimate, that charge is not necessarily for another dent. It can represent the labor required to safely gain access to the damaged panel and return the vehicle to its proper assembled condition afterward.

Why Aluminum, High-Strength Steel, and Panel Construction Matter
Modern vehicles are not all constructed from the same material. Some panels are traditional steel. Others may use aluminum or high-strength steel. Panels can also contain bracing, reinforcements, or multiple layers that affect how technicians can access and manipulate the metal.
Many PDR estimating systems recognize that certain materials and construction methods can increase repair difficulty. That does not mean every aluminum panel receives one universal surcharge or that every high-strength-steel panel costs the same amount to repair. The specific repair procedure depends on the vehicle and the estimating system.
The outside appearance of a dent does not tell you everything about the work required behind the panel.
Why Dent Location Can Affect the Estimate
Imagine two dents that are approximately the same size. One is in an open area in the middle of a panel. The other is near:
- a body line;
- an edge;
- internal bracing;
- a double-panel area; or
- another restricted-access location.
They may look similar from outside. They may not require the same repair effort. Paintless dent repair depends on precise control of the damaged metal. Where the dent is located and how the technician can access it can make the repair more complicated. That additional difficulty can be reflected in the estimate.
Not Every Line on the Estimate Is Paintless Dent Repair
A hailstorm can damage more than painted sheet metal. Depending on the storm and vehicle, damage may also involve:
- roof or window moldings;
- exterior trim;
- glass;
- lights;
- antennas;
- other exterior components; or
- parts that must be removed to complete the repair.
That means an estimate can contain several different categories of work. The PDR matrix may help establish the dent-repair portion. Other estimate lines may account for access, removal and installation, replacement parts, or other storm-related damage.
This is why looking only at the total amount at the bottom of an estimate tells you very little about how that number was constructed.
Why Two Cars Hit by the Same Oklahoma Hailstorm Can Have Different Estimates
This is especially common after widespread storms in Moore, Norman, Oklahoma City, Edmond, and surrounding communities. Two vehicles may be parked on the same street and still receive very different repair estimates.
The differences can include:
- the number of dents on each panel;
- predominant dent size;
- vehicle body design;
- roof size;
- panel material;
- backside access;
- dent location;
- previous repairs;
- trim or glass damage; and
- additional removal and installation work.
The storm may have happened at the same place and time. The repair is still specific to the individual vehicle.
That is why another driver’s estimate is not a reliable pricing guide for your car.
What About the Insurance Company’s First Estimate?
An initial insurance estimate and a detailed repair estimate do not always represent the same stage of the process. Photo-based or preliminary estimates may be based on the damage that can reasonably be documented from the information available at that time.

Which areas of the vehicle are included? Does the estimate identify the hood, roof, doors, fenders, trunk, liftgate, or other damaged panels?
PDR Repair Operations
Which panels are being repaired using paintless dent repair?
Dent Quantity and Size
How extensive is the damage on each panel? Different estimating systems present this information differently, but dent quantity and size are important components of hail estimating.
R&I Operations
Are components being removed and reinstalled so technicians can safely access the damaged areas?
Material or Difficulty Adjustments
Does the estimate reflect unusual access, panel material, construction, or another factor that changes repair complexity?
Damaged Parts
Are moldings, glass, trim, or other storm-damaged components included when appropriate?
Deductible
If the repair involves an insurance claim, understand the deductible that applies under your own policy.
Additional Documented Repair Needs
If additional damage or required repair operations are discovered, ask how those items will be documented and handled through the claim process.
A repair shop should be able to explain what the estimate represents rather than simply handing you a total.
